# How a watch is set up with Innguma: a methodology in four steps

**In short**

Setting up Innguma has four steps: defining with you what to watch and for which decisions, activating the platform with the initial sources and filters, fine-tuning them with the first results and starting to share the watch with your team. The platform can be active and configured in less than 24 hours; the fine-tuning comes in the following weeks, and after that the watch is reviewed continuously.

## The four steps at a glance

| Step | What is decided | What your organisation contributes | How to know it is ready |
| --- | --- | --- | --- |
| 1\. Defining what to watch | Information needs, the decisions they support and the recipients | A reference person and the user areas | Each watch has a written question and a recipient |
| 2\. Activating the platform | Watches, sources and initial filters | The sources you already use and the ones you miss | Capture is running and the first publications come in |
| 3\. Fine-tuning filters and sources | Which noise is cut and what is missing | Review of samples and known cases | Reasons for discarding stop repeating |
| 4\. Starting to receive | Newsletters, access to the Library and integrations | Recipient list and, where applicable, Active Directory | Recipients open and comment on what they receive |

## Step 1. What does your organisation need to know, and for which decision?

In a working session we identify topics, competitors, technologies, markets, standards, priority sources and recipients. This is the step that most conditions the result: competitive intelligence literature links the definition of needs to the decisions they must justify, and proposes categorising them into early-warning topics, the competitive environment and the players that influence the organisation.[\[1\]](https://www.innguma.com/en/onboarding-methodology/#ref-1) ISO 56006:2021 also starts from the intelligence management strategy before reaching tools and methods.[\[2\]](https://www.innguma.com/en/onboarding-methodology/#ref-2)

Three questions structure the session:

- What decisions will each area take over the next twelve months, and what would it need to know to take them? For example, Procurement facing the renewal of supply contracts, or R&D choosing between two technologies.
- Which external change would catch you unprepared and cost you the most? A standard, a new competitor, a patent that blocks a development.
- Who should receive each type of signal, and with what level of detail? Executive management does not need the same as the technical team.

## Step 2. Activating the platform

We configure the watches, connect the sources, define the initial filters and start capture. The sources can include news and websites, patents, regulation and Spain's Official State Gazette (BOE), tenders, competitors' websites and specialist sources, as defined in the previous step. It is advisable to start with two or three well-defined watches and expand afterwards: it is easier to add than to undo accumulated noise.

## Step 3. Fine-tuning filters and sources with real results

We review the first results together. We adjust the filters that let through too much or fall short, add missing sources and remove those that contribute nothing. The aim is the balance between precision (how much of what arrives is relevant) and recall (how much of what is relevant arrives), two quantities that trade off against each other.[\[3\]](https://www.innguma.com/en/onboarding-methodology/#ref-3) A useful test: gather publications you already know matter, and check that the watch would have captured them.

## Step 4. Your team starts to receive

We activate the newsletters, which are sent from the Library with summaries generated by AI, and access to the Library to consult the history. If the organisation needs it, we integrate Innguma with its Active Directory, for corporate sign-in and centralised additions and removals.

Innguma also offers connectivity through the Model Context Protocol (MCP), currently compatible with ChatGPT, Claude, Microsoft Copilot and Gemini. With the capabilities your organisation enables in its integration, the team can query the inbox and request summaries or briefings, and also govern part of the watch cycle from the assistant: sources, filters, publication and queries. What is automated, and what goes through human review first, is decided during set-up.

## Afterwards: review and continuous improvement

A watch is not configured once and for all. Priorities change, competitors and technologies appear, and some sources stop contributing. UNE 166006:2018 adopts the high-level structure of ISO for management system standards and is oriented towards identifying lines of improvement for the system itself.[\[4\]](https://www.innguma.com/en/onboarding-methodology/#ref-4) In practice, a periodic review of three questions is enough: which signals have been used to decide, which sources have not contributed anything validated, and which needs have changed.

## Mistakes that delay a set-up

- Starting with the list of sources. A hundred sources without defined needs produce volume, not signals.
- Not naming a reference person. Without someone who answers for the watch, the step 3 adjustments are delayed and the noise accumulates.
- Forgetting the recipients. A validated signal that does not reach the decision-maker changes nothing.
- Treating the configuration as closed. The first weeks are the ones that need the most adjustment.

## With your team, with ours, or with both

To start we need a reference person, the information needs of each area, the sources you already use and the list of recipients. From there, do it with your team or with ours: you can operate the platform yourselves, or rely on Innguma Service, whose supporting systems are certified under Spain's National Security Framework (ENS), MEDIUM category. UNE 166006 expressly contemplates outsourcing watching to specialist providers and can be used as a purchase specification.[\[4\]](https://www.innguma.com/en/onboarding-methodology/#ref-4)[\[5\]](https://www.innguma.com/en/onboarding-methodology/#ref-5) Innguma's watch and intelligence system is certified under UNE 166006:2018.
